I have compiled some of my career growth sentiments recently in the circle of friends, and hope to help everyone in their daily work.

1. Things must be oriented towards the end result

When we are doing a complicated thing, the probability of encountering extra branches in the process is very high. For example, to make an annual plan for customers, to gather the strength of the six or seven people of the entire team, everyone has their own ideas, and they want to add and subtract things to the plan. If everyone’s opinions are taken into account, this plan will definitely become bloated, and the result reported to the customer must fail. At this time, someone must stand up and lead everyone’s thinking.

How do you lead?

Focus on the end result. What customers need to see, what they know, what they need to know in the future, but what they do n’t need to know now, what information is really helpful for the selling plan, what information will interfere with the customer ’s vision, and even cause new problems, these must be considered.

Reverse the process from the result and the starting point from the process. This is an important way of thinking. It can save us a lot of time and energy (note that I have used three extraordinary, real experience).

The easiest way to review work is to write an email < / p>

I think it is the most effective way to start again and then make adjustments while doing. It is the incompetence of leaders to convene people to arrange work tasks without thinking about anything.

2. Never stay away from first-tier markets.

Chat with a newly promoted friend two days ago. In 2019, when the company was layoffs everywhere, he went up against the trend. From a regional sales manager of a multinational company to a national general manager, he also took the company’s stock, regardless of rising wages.

He told me a very important experience, “Never stay away from the front line.”

He entered this sales-oriented company for 16 years, starting from the front-line first-line market, all the way to the present position. But unlike some managers, he sits high and stays in the office every day to listen to his subordinate’s report PPT or meet with big bosses all day long. In contrast, even if he is the general manager of regional sales, he still spends at least one or two days a week under the company.Channels to visit and learn about changes in the market and consumers.

He turned on the computer and showed me a work record book, which detailed the company’s sales of each line of products, the layout of competitors, the upstream and downstream supply chain, and the media and market communication channels. Variety. And all of this information was what he asked the frontline supervisors to organize for him. Collecting and sorting alone will take a lot of energy, not to mention understanding and analysis.

But the advantage of this is that even if he is sitting in his office in Shanghai, he knows what happened in Xinjiang. In the company, he will always be the person who knows the market best, and can provide valuable guidance on a higher strategic level. I asked him if you told this secret that you wouldn’t be afraid that others would learn it. Guess what he said?

He said, “Even if I say 1% of the people who can do it are out of the question.”

It’s terrible.

3. The easiest way to review work is to write an email every week.

I have persisted in this habit for many years, and my conscience recommends it. When the work you face is fragmented, complicated, and involves multi-party collaboration, the following method is very efficient.

On Mondays, I ask my subordinates to fill in their work in order according to the following form, and then send me an email. The form includes the project task name, project deadline, project priority, key results and related personnel (as shown below):

The easiest way to review work is to write an email < / p>

Key results and project priorities are the most important. The former is a quantitative indicator of your project completion. This must be written clearly and meticulously, so that you can see at a glance what the final project will look like; the priority is based on everyone’s ability and proficiency and the project deadline. Judgment, the degree of importance in descending order in accordance with A, B, C.

This has become a habit of my team, which is not only convenient for me to manage but also convenient for everyone to understand their workload at any time.

And most importantly, this form is so simple that it can be done in one email. Now every Monday morning I can’t wait to read this email, and in 10 minutes I can understand all the work involved in the team.

4. The boss should know how to help his subordinates to fight for benefits at any time.

Whether this interest is short-term or long-term, it is fine.

The easiest way is to get a promotion and raise salary. It is simple, rude and direct. No subordinate will refuse. As long as you have this power and opportunity, don’t be stingy啬 Promotion of subordinates;

If it is difficult to achieve a promotion or salary increase for the time being, the next thing is that you will be thinking about their future long-term development, such as observing their ability strengths and weaknesses, adaptability to work, how to get along with people around them, and give They have full space and opportunities to grow, etc., so as to give them guidance, correction and help, as their strong backing.

Apart from the above two points, do not play any other emotional cards.

Many bosses feel that they are mingling with their subordinates, eating together every day, and even saying that brothers and sisters will be willing to die for you, but it is not true. Everyone is very smart. They don’t come to work to make friends. Without common interests as the underlying foundation, the feelings of flooding will not work. Recognizing this, being a boss is actually not that tiring.

Each of the above 4 points can be experienced carefully. I hope to inspire you all =)
